How can I stop working so many hours in my business?

The short answer

Most extra hours go on jobs that repeat every week. Write down your week, sort each job into three piles (only you, someone else could, a tool could), then move one job at a time. Bring your team in from the start so the change sticks.

You started the business to do what you love. Now you're answering emails at ten at night and doing the books on a Sunday. Nobody plans it that way. It just builds up, one small job at a time.

Where do your hours actually go?

For one week, write down every job you do and roughly how long it takes. Bookings, quotes, chasing payments, ordering stock, answering the same questions again and again. Most owners are surprised by what they find.

Which jobs can only you do?

Go through your list and sort every job into three piles:

Your goal is to spend more of your week in the first pile.

How do you hand jobs over without things going wrong?

I've spent years training teams on new ways of working, and I've seen the same thing again and again. Changes fail when staff aren't part of the plan. Bring your team in from the very beginning. Let them help shape the new way of doing things, because they know where the real problems are. When people build it with you, they back it. A job that took ten steps can often be cut to three.

Train people around your opening hours, a little at a time, so you keep trading and money keeps coming in while everyone learns.

What about tools and AI?

Simple tools can save hours, but only once the job is clear. Don't automate a mess. Sort the steps first, cut the ones you don't need, then let a tool do the boring part.

Where should you start?

Pick one job from the "someone else could" or "a tool could" pile and move it this week. Just one. Next week, pick another. Small progress is still progress.

Questions owners ask

I can't afford staff. What can I do?

Start with the 'a tool could' pile. Many booking, reminder and invoice tools are cheap or free, and they work while you sleep.

How long before I see a difference?

Most owners notice it within a few weeks of moving their first two or three jobs, as long as the team is on board.
